취약함

이제 Airbnb는 멈출 수 없는 거인처럼 보이지만, 처음에는 너무 연약해서 약 30일간 직접 나가서 유저들을 만나고 설득하는게 성공과 실패의 차이를 만들어냈을 정도입니다.

이런 초기 취약함은 Airbnb에만 국한된 문제가 아닙니다. 거의 모든 벤처는 초기에 연약합니다. 그리고 이건 경험이 없는 창업자와 투자자와 (기자와 인터넷 포럼의 헛똑똑들이) 틀리는 부분이기도 합니다. 그들은 무의식적으로 애벌레 수준의 벤처를 이미 확실히 자리잡은 벤처들 기준으로 평가합니다. 그들은 마치 신생아를 보고, "이런 조그만 생물이 언제나 뭔가 큰게 될 가능성은 없어"라고 평가하는 것과 똑같습니다.

기자나 헛똑똑들이 당신의 벤처를 무시하는건 괜찮습니다. 그들은 언제나 틀리기 때문입니다. 심지어 투자자들이 당신의 벤처를 무시해도 괜찮습니다. 성장을 보면 생각을 바꾸니까요. 하지만 가장 큰 위험은 당신 스스로가 당신의 벤처를 무시하는 겁니다. 전 그런 경우를 본 적이 있습니다. 저는 자신들이 만들고 있는 것의 가능성을 보지 못하는 창업자들을 격려해줘야 할 때가 있었습니다. 심지어 Bill Gates도 그 실수를 했는데, 그는 Microsoft를 창업하고 나서 가을학기에 Harvard로 복학했습니다. 그다지 오래 머물지는 않았지만, Microsoft가 궁극적으로 달성한 규모의 몇만분의 일이라도 성장할 수 있다고 가능성을 믿었다면 아예 돌아가지 않았을 겁니다. (YC가 창업자들을 돕는 은근한 방법 중 하나는 그들의 야심을 적절히 조율하는 것인데, 우리는 많은 성공적인 벤처의 초기 단계의 모습을 잘 알기 때문입니다.)

초기 벤처에게 물어볼 질문은, "이 회사가 세상을 점령할 건가요?"가 아니라 "만약 창업자들이 올바른 행동들을 취하면 이 회사는 얼마나 클 수 있을까요?"입니다. 그리고 올바른 행동들은 일반적으로 당시에는 고되고 하찮아 보입니다. Microsoft가 Albuquerque에서 몇 명이 수천명의 (취미 수준으로 취급받았던) 초기 컴퓨터 사용자들을 위해서 Basic interpreter를 쓰고 있었을 때에는 별로 대단해보이지 않았을 겁니다. 하지만 돌이켜 생각해보면 당시에 microcomputing 소프트웨어 시장을 지배하기에 가장 적합한 방법이었습니다. 그리고 저는 Brian Chesky와 Joe Gebbia가 그들의 첫 판매자 아파트의 "전문적인" 사진을 찍으면서 뭔가 대단한게 될거라고 예상하지 못했다는 것도 압니다. 그들은 그냥 살아남으려고 했을 뿐입니다. 하지만 돌이켜 생각해보면 그것도 대형 시장을 지배하는 데에 가장 적합한 방법이었습니다.

그러면 어떻게 유저들을 수동적으로 찾을 수 있을까요? 당신 자신의 문제를 해결하기 위한 제품을 만들었다면, 당신과 같은 위치에 있는 사람들을 찾으면 되니까 문제는 간단한 편입니다. 그게 아니라면 가장 가망이 있어보이는 유저 집단을 찾기 위해서 좀 더 의식적으로 노력해야 합니다. 일반적으로 쓰는 방법은, 특별히 타케팅이 되지 않은 초기 유저들을 모집한 다음에, 누가 제일 열심히 사용하는지 보고 나서 비슷한 사람들을 찾아다니는 겁니다. 예를 들자면, Ben Silbermann은 초기 Pinterest 유저들의 상당수가 디자인에 관심이 많았다는 것을 발견했고, 디자인 관련 블로거들의 컨퍼런스에 참석해서 유저들을 모집했는데, 상당히 결과가 좋았습니다.

<만약 당신이 관찰할 수 있는 유저들의 소집단을 모집하기 어려운 제품을 만들고 있는데 - 예를 들자면 기업용 소프트웨어 - 그 영역에서 아무도 아는 사람이 없다면, 임의로 방문하거나 전화해서 설득하거나 소개를 받아야 합니다. 하지만 도대체 왜 그런 영역에서 제품을 만들고 있는거죠?>
